Segmentation and Data Quality: Making a 40,000-Contact List Worth Sending To

You do not need clean data to stop sending one generic newsletter to 40,000 contacts. Start with behaviour-based segments, engaged, new and dormant, built from clicks, form submissions and record creation dates, which need no job title or industry to be accurate. Suppress contacts that bounced, unsubscribed or stopped engaging instead of deleting them, so the decision is reversible and recorded. Deduplicate on email address as a stopgap. Then enrich only the two or three fields that actually change what you send, a little at a time. Finally, prove the value with one tailored message to one segment, compared with the generic send, before you ask sales to change anything they do.

This is written for a marketer with a large list, no data team, a sales function that will not spend time cleaning records and job titles typed in a dozen different ways. The aim is not a perfect database. It is a list that is worth sending to this month, and evidence that justifies the bigger work later.

Why does one generic newsletter to a messy list keep underperforming?

Because it goes to everyone, including people who stopped reading long ago, people who were never really opted in and the same person three times under different records. Every one of those sends costs something:

  • Unengaged recipients and bounces weaken sender reputation, so more of your mail lands in spam, including for the people who do want it. Our guide to Dynamics 365 email deliverability covers the authentication and warm-up side.
  • Duplicates send the same person the same email twice and inflate list size, so every rate you report is diluted.
  • One message written for everyone is relevant to almost no one, so the people who might engage do not.
  • Nobody can tell which part of the list is valuable, so nobody can argue for spending time on it.

Fixing every field first sounds responsible but rarely happens. Segmenting on what you already know reliably is achievable this week.

Which segments can you build today without fixing any fields?

Segments based on what contacts did and when they arrived. Behaviour and dates are recorded by the system, not typed by a person, so they are accurate even when titles, industries and company names are not.

  • Engaged: contacts who clicked a link in an email, submitted a form, registered for an event or replied within a recent window you choose, such as the last 90 days.
  • New: contacts created within the recent window who have not yet had time to engage. They need a welcome or introduction, not the regular newsletter.
  • Dormant: contacts with no clicks, submissions or replies over a longer window, such as the last 12 months, who were emailed during that time.
  • Never engaged: contacts who have been emailed repeatedly and have never engaged at all. They are candidates for suppression, not for more email.

Prefer clicks, form submissions and replies over opens. Privacy features in several email clients load images automatically, so open data overstates engagement. Choose the windows from your own sending frequency, write them down, and keep them fixed long enough to compare results.

Why suppress contacts rather than delete them?

Deletion is permanent and loses the reason a contact should not be emailed. Suppression stops the sending and keeps the evidence.

  • Suppress, with a reason and date, contacts who hard bounced, unsubscribed, marked mail as spam, have no provable marketing consent, or sit in the never engaged or long-dormant groups.
  • Keep suppression as data, such as a suppression reason field or a dedicated suppression segment excluded from every commercial journey, not as a list in someone's spreadsheet.
  • A suppressed contact still exists for sales history, service records and reporting, and it will not be re-imported as new from the next event list because the record is still there to match against.
  • Suppression is reversible. If a dormant contact fills in a form next year, the rule can lift the suppression for that reason and record when it happened.

Two cautions. How do you deduplicate on email address as a stopgap?

Choose one sendable record per email address and exclude the rest from sends, without merging anything yet.

  1. Normalise the address for comparison: trim spaces and compare in lower case. Do not strip dots or plus tags, because for many mail providers those are different mailboxes.
  2. Group contacts that share the same normalised address.
  3. In each group, pick the record to send to by a written rule, such as the one with the most recent engagement, then the most recently modified.
  4. Flag the others as duplicates for sending purposes, excluded from every segment, with the surviving record noted.
  5. Treat shared and generic addresses, such as info@ or accounts@, separately. They often belong to several real people and should not drive a merge.
  6. If any record in a group has unsubscribed or opted out, apply that opt-out to the address, not only to the one record.

This stops double sends immediately and is fully reversible. It does not fix duplicates held under different addresses, and it does not merge activity history. Which fields are worth enriching first?

Only the ones that change what you would send. For most B2B lists that is two or three fields, not the whole record.

  • Pick the fields by asking what a second version of the newsletter would differ on: usually role or function, industry or product interest, and sometimes country for language or regulation.
  • Replace free-text job titles with a derived role band, such as decision maker, practitioner or other, set by keyword rules over the existing title. Keep the original title untouched and review the rules against a sample before you rely on them.
  • Collect missing values progressively: ask one extra question on each form, add interest choices to the preference centre, and record the answer with its source and date.
  • Let behaviour fill gaps: a contact who clicks product A content repeatedly has told you about their interest, so a rule can set it.
  • Leave everything else alone for now. A field nobody segments on does not need cleaning this quarter.

Each enriched field should have an owner, an allowed list of values and a rule for when it is updated, otherwise it will be as messy in a year as job titles are today.

How do you prove value with one better-performing segment?

Run one small, fair comparison and write down the result before you ask anyone for time or behaviour change.

  1. Pick one segment with a clear need, such as engaged contacts, or engaged contacts in one role band.
  2. Split it at random into two groups before sending.
  3. Send one group the generic newsletter and the other a message written for that segment, in the same week and at the same time.
  4. Compare on clicks, replies, form submissions and meetings or opportunities created, not opens.
  5. Repeat once more before drawing conclusions, because one send can be noisy.
  6. Share the result with sales and leadership as a comparison, with the counts behind it, and say what you would need from them to extend it.

A documented result from your own list is far more persuasive than a request to clean data because it is good practice.

How do you get sales to keep the data usable without asking them to clean it?

Ask for one field at one moment, where it helps them too. Sales teams ignore requests to tidy records but will fill in a field that is part of a step they already take, such as qualifying a lead or creating an opportunity.

  • Give sellers something back, such as a view of which of their contacts engaged with recent emails, so the field visibly serves them.
  • Never ask sales to bulk-fix old records. Rules, forms and preference centres handle the backlog.

When is a custom CRM the better answer for marketing data?

When the list lives in a system where Microsoft marketing licensing does not fit the size or budget of the team, and what you need is dependable segments, suppression and deduplication rather than a full marketing automation suite.
